The Challenge

Driving digital commerce growth was a strategic priority for HEB Mexico. As part of its transformation toward a digital tribe model, the company needed to improve the quality of its e-commerce platform by addressing both functional and non-functional issues that affected the customer experience, increased rework, and reduced team productivity.

The Solution

We designed a strategy based on five quick wins focused on the e-commerce channel to improve digital product quality in the short and medium term, with the goal of establishing a repeatable testing model and standardizing quality practices across the organization.

The initiative included expanding and distributing the testing team across the different digital tribes according to their areas of expertise, introducing technical leadership, standardizing testing activities, and integrating testing into agile ceremonies. In addition, we implemented and standardized the use of Azure DevOps as the test management platform, along with mechanisms to identify and communicate risks early, providing greater visibility into testing activities and results.
